Achilles tendinopathy in cyclists is almost always a bike fit problem masquerading as a body problem. The tendon itself is not weak — it is being overloaded by a position that asks it to do too much work on every pedal revolution. At 90rpm for two hours, that is over 10,000 loading cycles. Even a small positional error compounds into tissue irritation at that volume.
Drop the saddle 5mm, move the cleats back, and start doing eccentric calf raises. If it started after a bike change, shoe change, or cleat adjustment, reverse whatever you changed and see if it resolves. The body was fine before the change — the change is the culprit.

Tendinopathy responds to progressive loading, not rest. Complete rest de-conditions the tendon and makes it more vulnerable on return. The evidence supports isometric loading for pain management in the acute phase, followed by heavy slow resistance (eccentric calf raises) to restore tendon capacity. Addressing the external load (bike fit) is essential to prevent recurrence.

Lower your saddle 5-10mm
This reduces the degree of ankle plantarflexion at the bottom of the pedal stroke, decreasing eccentric load on the Achilles. Ride at the lower height for two weeks and assess. If pain improves, the saddle was the primary cause.
Move cleats rearward
Shift your cleats 3-5mm towards the heel. This positions the pedal spindle closer to the midfoot, shortening the lever arm through the calf-Achilles complex and reducing tendon load per revolution.
Start progressive calf strengthening
Week 1-2: seated calf raises, 3 sets of 15, light load. Week 3-4: standing calf raises, 3 sets of 12, bodyweight. Week 5 onwards: single-leg eccentric calf lowers (rise on two feet, lower on one), 3 sets of 15. The eccentric phase — lowering slowly over 3 seconds — is the critical component.

MISTAKEResting completely until the pain disappears.
FIXComplete rest de-conditions the tendon. Continue riding at reduced intensity and volume while fixing the positional cause. Add progressive calf loading to rebuild tendon capacity.
MISTAKEStretching the Achilles aggressively.
FIXAggressive stretching of an irritated tendon increases compression at the calcaneal insertion and can worsen symptoms. Gentle movement is fine; deep sustained stretching is counterproductive in the acute phase.
MISTAKEIgnoring the connection between a sudden increase in climbing and Achilles pain.
FIXHill climbing increases Achilles load significantly because the ankle works through a larger range under higher force. Build climbing volume by no more than 15-20% per week.
