You have been thinking about tomorrow's ride since lunchtime — the route, the coffee stop, that one climb where you reckon you left two seconds on the road last week. You are not even on the bike yet and your brain is already buzzing.
That is not discipline. That is not passion, or habit, or some vague love of cycling. That is a specific neurotransmitter doing a specific job. It is dopamine. And once you understand what it actually does — which is not what most people think — you start to see why cycling grabs hold of people the way it does, why Strava can feel like a slot machine, why motivation vanishes mid-season for no obvious reason, and what to do about all of it.
What Dopamine Actually Does (It Is Not What You Think)
Here's the thing nobody tells you: dopamine is not the pleasure chemical. That is one of the most persistent myths in popular neuroscience, and it leads people down completely the wrong path.
Dopamine is the anticipation chemical. It is the wanting, not the having. Andrew Huberman, the Stanford neuroscientist who has done more than anyone to make this accessible, puts it clearly: dopamine spikes before a reward, not during it. The peak is in the pursuit, the prediction, the moment your brain decides something good is about to happen. The actual reward? This distinction matters enormously for cyclists. Because it explains why you can spend two hours planning a ride and feel properly excited, then do the ride and feel... fine. Good, but not as electric as the anticipation was. The planning was the dopamine hit. The ride itself is the payoff from a different system.
It also explains something else that every cyclist recognises: the post-ride satisfaction does not come from the ride itself being pleasurable in the moment. Two hours at threshold is not pleasant. Climbing a col in the heat is not fun in the traditional sense. But the sense of completion afterwards — the coffee, the uploading, the quiet glow — that is your reward circuitry confirming the prediction. The dopamine system said "this will be worth it," and the opioid system said "yes, it was."
The Dopamine Cycle on a Bike
Let me break this down into phases, because it maps onto a ride almost perfectly.
Phase one: anticipation. You see the weather is good. You plan the route. You lay out the kit. Dopamine rises. This is the phase where motivation lives — the drive to actually get out the door. If your dopamine system is functioning well, this phase is what pulls you out of bed at 5:30 a.m. on a Saturday.
Phase two: effort. Exercise itself increases dopamine release. The research is fairly consistent on this — moderate to vigorous aerobic exercise raises dopamine levels by roughly 50-100% above baseline, with the magnitude depending on intensity and duration. That is a significant increase. It is one reason why a ride that you did not want to do almost always feels better by kilometre ten. Your brain is being chemically rewarded for the effort before you have finished.
Phase three: reward and reinforcement. The post-ride window. You stop. You eat. You upload to Strava. The kudos arrive. You see your time on a segment. Your brain compares the outcome to the prediction it made during the anticipation phase, and if the outcome met or exceeded the prediction, the entire loop gets reinforced. Next time, the anticipation phase fires harder. The habit gets stickier.
Phase four: the baseline drop. Here is the part people miss. After a dopamine spike, there is always a trough — a period where dopamine drops below baseline. Huberman talks about this extensively. It is why the evening after a great ride can feel flat. It is why the Monday after a brilliant weekend of riding can feel grey and motivationless. The system overshoots on the way down. This is normal. It is not depression. It is neurochemistry doing bookkeeping.
Why Strava Segments Are Neurologically Addictive
If you wanted to design a system specifically to exploit the dopamine reward circuit, you would struggle to do better than Strava segments. And I say that as someone who uses Strava daily.
The mechanism is called a variable reward schedule, and it comes from B.F. Skinner's behavioural research in the 1950s. Skinner found that rats who received food pellets on an unpredictable schedule pressed the lever far more compulsively than rats who received food on a fixed schedule. The uncertainty was the addictive element, not the reward itself.
Strava segments work on exactly this principle. You do not know if you will PR until after the effort. That uncertainty — "did I get it?" — amplifies dopamine release far more than a guaranteed outcome would. A training session where you know you will complete four sets of five minutes at 280 watts is predictable. Dopamine responds, but modestly. A Strava segment where you might PR, might not, might get close, might miss by two seconds — that is a variable reward, and your brain lights up like a pinball machine.
Add the social layer — leaderboards, kudos, public recognition — and you have social comparison dopamine stacked on top of achievement dopamine. The "almost" effect compounds it further. Missing a PR by three seconds produces a stronger motivational response than getting the PR, because the near-miss creates an intense prediction error that dopamine encodes as "try again, you nearly had it." Slot machines use this exact mechanism. The near-miss is not a failure in the reward system — it is the reward system working precisely as designed.
None of this makes Strava bad. It makes Strava effective. But it is worth understanding why you feel compelled to check your segment times before you have even unclipped.
The Habit Loop — Why Some Riders Train for Decades
Charles Duhigg's habit loop — cue, routine, reward — is the most useful framework for understanding why some cyclists train consistently for twenty years while others burn out in two seasons.
The cue is not the alarm clock. It is the emotional state that precedes the decision to ride. For some people, the cue is stress — cycling is the release valve. For others, it is social connection — the group ride is the anchor point in the week. For others, it is identity reinforcement — every ride is a vote for the kind of person they want to be.
Identifying your actual cue matters because it tells you what happens when the cue disappears. If your cue is stress and your life gets temporarily easier, your motivation to ride drops — not because you are lazy, but because the trigger is gone. If your cue is social and your riding group disbands, the motivation collapses even though nothing about your fitness has changed.
The routine is the ride itself. The reward is whatever feeling the ride produces — satisfaction, calm, belonging, competence.
The practical application: make the cue obvious, the routine easy to start, and the reward immediate. Lay the kit out the night before (removes friction). Tell yourself you only have to ride for ten minutes (lowers the activation threshold). Log the session immediately afterwards (captures the reward before it fades). This is not motivational advice. This is engineering the neurological loop that makes behaviour self-sustaining.
Intrinsic vs Extrinsic — Why Strava Medals Stop Working
Edward Deci and Richard Ryan's self-determination theory, developed over four decades at the University of Rochester, is the most robust framework for understanding why external rewards eventually lose their power.
Their research identifies three psychological needs that sustain long-term motivation: autonomy (you choose to do this), competence (you are getting better at it), and relatedness (you are connected to others through it). When those three needs are met, motivation becomes intrinsic — you ride because the process itself is satisfying, not because of what you get at the end.
External rewards — KOMs, Strava badges, race medals, even FTP numbers — work brilliantly in the short term. They provide clear targets, measurable feedback, and social validation. But they are subject to hedonic adaptation. The first KOM is thrilling. The twentieth is nice. The fiftieth barely registers. The dopamine response to a predictable reward diminishes over time. Your brain literally produces less of it for the same stimulus.
This is why riders who train exclusively for numbers eventually burn out, and riders who train because they enjoy the process, the community, the mastery of the craft, keep going indefinitely. The intrinsic motivators do not diminish with repetition because they are tied to ongoing needs — connection, growth, autonomy — rather than to specific outcomes.
The practical takeaway: if your motivation depends entirely on Strava metrics and race results, it has an expiry date. You need to build the intrinsic foundations — social connection, process enjoyment, skill development — before the extrinsic rewards stop firing.
The Mid-Season Motivation Dip — Your Brain Is Not Broken
Here's where it gets really interesting for the riders who have been training consistently since January and suddenly, in July, cannot be bothered.
This is hedonic adaptation at the neurological level. Your brain has been exposed to the same stimulus — the same routes, the same intervals, the same Strava segments, the same post-ride routine — for six months. The novelty is gone. And dopamine responds to novelty disproportionately. The first time you ride a new route, dopamine spikes hard. The fifteenth time, it barely flickers.
This is not a character failing. It is your reward system working correctly. It is telling you that a known stimulus is no longer worth the same neurochemical investment. The prediction has been confirmed too many times. There is no uncertainty left.
The fix is not more discipline. It is not grinding through on willpower. It is deliberate novelty.
Ride a new route. Do a gravel ride instead of road. Sign up for a sportive you have never done. Ride with different people. Try a skills session — cornering, group riding, track if you can access one. Swap intervals for a tempo ride, or a tempo ride for a fartlek. Change the post-ride ritual. The specifics matter less than the principle: give your dopamine system something it has not predicted yet.
You do not need more volume. You do not need more intensity. You need different.
When the Reward System Crosses a Line
I want to handle this section carefully because it is real and it affects more cyclists than the culture admits.
Exercise dependence — sometimes called exercise addiction — is a recognised phenomenon in endurance sport. The research estimates that roughly 3-5% of committed endurance athletes meet clinical criteria, though the actual number may be higher because the culture celebrates the very behaviours that define the condition.
Here is what it looks like: missing a training session causes anxiety that is disproportionate to the session's actual importance. You ride through illness or injury because not riding feels worse than riding hurt. Rest days produce guilt or restlessness that interferes with your ability to enjoy them. Cycling has started to consistently take priority over relationships, work, or sleep — not occasionally, but as a pattern. You are increasing volume not because your plan calls for it, but because the previous volume no longer produces the same feeling.
That last point is the neurological signature. It is tolerance — the same mechanism that drives substance dependence. Your reward system has adapted to the current dose, and you need more to produce the same effect. When that dynamic is driving your training rather than a structured plan, it deserves attention.
This is not about loving cycling too much. Loving cycling is healthy. This is about a specific pattern where the reward circuitry has overridden the rational assessment of cost and benefit. If any of this resonates, talking to a sports psychologist is a practical step, not an overreaction. They see this regularly. You will not be the first cyclist in their office and you will not be the last.
Motivation After 40 — The Dopamine Shift
Dopamine signalling efficiency decreases with age. This is well-established in the neuroscience literature — dopamine receptor density declines by roughly 10% per decade from early adulthood onwards, with the most pronounced changes in the prefrontal cortex and striatum. Practically, this means the same stimulus produces a weaker dopamine response at 50 than it did at 30.
This does not mean motivation disappears. It means the type of motivation that works best shifts.
The high-dopamine approach — chasing PRs, racing aggressively, grinding for Strava KOMs — produces diminishing returns with age, not just because of physiology but because the reward system itself responds less intensely. The riders who stay deeply motivated into their fifties and sixties have typically shifted toward what you might call low-dopamine, high-serotonin rewards: mastery of a skill over years, depth of relationships within a cycling community, the quiet satisfaction of consistency, the identity of being someone who rides.

The riders who resist that shift — who keep chasing the same external markers they pursued at 35 — are the ones who burn out. The riders who let the motivation evolve with them are still riding at 65.
Social Riding — The Most Underrated Motivation Tool
Group rides sustain motivation better than solo training for a reason that goes beyond accountability, and the reason is neurological.
Social interaction itself triggers dopamine release. When you combine social connection with physical exertion in a shared environment — which is precisely what a group ride is — you get a compounding effect. The dopamine from exercise is amplified by the dopamine from social bonding, which is amplified by oxytocin (the connection hormone), which downregulates the stress response (cortisol), which makes the entire experience feel better and more repeatable.
Deci and Ryan's relatedness need is not a nice-to-have. It is one of the three foundational pillars of sustained motivation. A rider embedded in a community — a club, a group, an online space where people know their name and notice when they go quiet — has a structural advantage over a solo rider relying entirely on internal drive. Not because they are more disciplined, but because their neurological reward system is being fed from multiple sources.
This is why the riders I talk to on the podcast who have been at it for twenty or thirty years almost always reference community as the reason they are still going. Not watts. Not FTP. Not race results. People.
Practical Strategies for Keeping the Dopamine System Healthy
Let me bring this together with things you can actually do.
Protect your sleep. Dopamine receptor sensitivity is restored during sleep, particularly during REM cycles. Chronic sleep deprivation — the kind that is normal for parents, shift workers, and anyone juggling a full life — directly impairs dopamine signalling. Seven to eight hours is not a luxury. It is maintenance for the system that drives your motivation.
Introduce novelty deliberately. Do not wait until motivation disappears to change your routine. Schedule novelty in advance — a new route once a fortnight, a different discipline once a month, a riding holiday once a year. Treat novelty as a training input, not a luxury.
Use cold exposure wisely. Deliberate cold water exposure — cold showers, cold water immersion — reliably increases dopamine levels by 200-300% above baseline, and the increase is sustained for several hours. Huberman has covered this extensively. It is one of the few non-pharmacological interventions that produces a large, long-lasting dopamine increase. Two to three minutes of cold water at 10-15 degrees Celsius after a ride is enough. You do not need an ice bath.
Set process goals, not just outcome goals. "Complete four rides this week" is a controllable target that gives your brain a predictable reward on completion. "Drop two minutes off my sportive time" is an outcome you cannot fully control, which means the reward is uncertain and the disappointment potential is high. Use outcome goals for direction and process goals for daily motivation.
Vary your reward sources. If Strava is your only source of post-ride reward, your motivation is brittle. Add social rewards (ride with people), mastery rewards (learn a new skill), experiential rewards (explore new places), and internal rewards (the quiet satisfaction of having done what you said you would do). A diversified reward portfolio is more resilient than a concentrated one.
Respect the trough. After a big effort, a great ride, or a peak experience, expect a flat period. It is neurochemistry, not failure. Do not chase another high immediately — that escalation is how the reward system gets destabilised. Let the baseline reset. Easy rides, rest days, and uneventful weeks are not wasted time. They are the spaces where your dopamine system recalibrates.
The Bigger Picture
Cycling is not special because it is hard. Lots of things are hard. Cycling is special because it simultaneously activates anticipation (planning the ride), effort reward (the neurochemistry of exertion), social connection (the group, the community, the shared suffering), mastery (getting measurably better at something), identity (being a cyclist is part of who you are), and environmental richness (new roads, weather, landscapes). Very few activities hit all six at once. That is why it gets its hooks into people.
Understanding the neuroscience does not reduce the magic. It explains why the magic works — and more importantly, it tells you how to sustain it. Not through willpower. Not through discipline. Through understanding your own reward system well enough to keep feeding it the right inputs, decade after decade.
The riders who are still at it at sixty did not find a secret source of motivation. They found a way to keep cycling interesting, social, and aligned with who they are becoming — not who they used to be.
