HOW TO CHOOSE CYCLING GEARING: COMPACT, SEMI-COMPACT, OR STANDARD FOR YOUR RIDING

Here is the thing nobody tells you about cycling gearing: the setup that came on your bike was chosen by a product manager in a factory, not by anyone who knows how you ride. They picked a gearing combination that looks good on a spec sheet and covers a broad enough range that most buyers will not complain in the first month. That is not the same thing as choosing the right gearing for your body, your terrain, and the riding you actually do week after week.

I have had this conversation hundreds of times with riders in the Roadman community. Someone has been riding for two years on a 53/39 crankset with an 11-28 cassette because that is what came on the bike. They grind up every climb at 55 RPM, their knees hurt on anything above 8 per cent, and they assumed this was just what climbing felt like. Then they swap to a compact with an 11-32 cassette and the entire experience changes. Not because they got fitter. Because their gearing finally matched their physiology.

This is not a technical explainer on gear ratios -- we have that post already. This is about making the right choice for your riding. What to pick, when to change, what it costs, and how to stop fighting your drivetrain.

The Three Chainring Options and Who They Are Actually For

Let me break this down. There are three standard chainring configurations on modern road bikes, and each one exists for a specific reason.

Compact (50/34)

The 50/34 compact crankset is the most versatile option for amateur road cyclists and the one I would recommend to roughly 80 per cent of riders reading this. The big ring gives you a 50/11 top gear -- enough to hold 51+ km/h at 90 RPM. You are not giving up meaningful top-end speed unless you are sprinting for a contract. The small ring gives you a 34/32 combination with a ratio of 1.06, or 34/34 at 1.0 -- the kind of gear that lets you sit and spin at 80 RPM up a 12 per cent gradient without your knees writing you a letter of resignation.

Who should run compact: sportive riders, riders over 40, anyone whose routes regularly include climbs above 7-8 per cent, riders who prioritise comfort and cadence over outright speed, and anyone who has ever said "I just need a lower gear on that last climb."

Who should not run compact: flat criterium racers who actually need a 53/11 top gear and never see a hill, and strong time triallists on pan-flat courses.

Semi-Compact (52/36)

Here is where it gets really interesting. The semi-compact has become the default on many mid-to-high-end road bikes over the last few years, and for good reason. A 52/36 splits the difference between compact and standard in a way that works for fit riders on mixed terrain.

The top end -- 52/11 at a ratio of 4.73 -- gives you enough gear for fast group rides and moderate descents. The bottom end -- 36/32 at a ratio of 1.13 -- is not as low as a compact 34/32, but it is low enough for most climbs if you have decent fitness. The difference between a 34-tooth and a 36-tooth small ring is roughly one gear step. On a 10 per cent gradient, that is the difference between spinning at 78 RPM and spinning at 72 RPM at the same power output. For a strong rider, that is manageable. For a rider who is already at their limit, it is the difference between finishing the climb seated and having to stand and grind.

The semi-compact is the best all-rounder for riders who are fit enough to sustain a reasonable power output on climbs and who want slightly more top-end than the compact provides. If you are doing club runs with quick flat sections and moderate climbs, riding sportives with nothing steeper than 10-12 per cent, or you are just a strong rider who does not need the full bailout range of a compact, the 52/36 is worth a look.

Standard (53/39)

The standard crankset is a holdover from professional racing. It gives you a 53/11 top gear for sprint speeds above 55 km/h and a 39/28 lowest gear that, frankly, is not low enough for most amateur riders on most climbs.

Let me be really clear about this. A 39/28 lowest gear requires roughly 3.5 W/kg just to hold 60 RPM on a 10 per cent gradient. For an 80 kg rider, that is 280 watts -- above threshold for the majority of amateur cyclists. If you are riding a standard crankset and your regular routes include climbs, you are almost certainly over-geared. You are grinding when you should be spinning, fatiguing faster than you need to, and putting unnecessary load through your knees.

Standard gearing exists for a specific purpose: flat racing and time trialling. If that is your primary discipline, it makes sense. For everyone else, it is the wrong tool for the job.

Cassette Choices: The Part Most Riders Get Wrong

Here is the thing: cassette choice matters more than chainring choice for most riders. You can run the perfect crankset and still have a terrible time on climbs if your cassette does not give you the range you need. Yet most riders never think about their cassette beyond whatever was on the bike when they bought it.

The Common Options

11-28: The traditional "road" cassette. Fine for flat terrain and riders with high power-to-weight. The 28-tooth big cog is not enough for sustained climbs if you are running a standard crankset or if you weigh over 75 kg. This cassette is increasingly rare as a default option, and rightly so.

11-30: A slight improvement over the 11-28 that gives you two more teeth at the bottom. It is a reasonable option for strong riders on moderately hilly terrain, but it sits in an awkward middle ground -- not much more range than the 28, and you still lose close spacing in the middle gears compared to the 28. If you are going to move away from the 28, you might as well go to 32.

11-32: The sweet spot for most amateur road cyclists. The 32-tooth cog gives you a genuine low gear when paired with a compact or semi-compact crankset. A 34/32 combination (ratio 1.06) lets you spin at 80+ RPM on a 10 per cent gradient at reasonable power outputs. The spacing in the middle gears is slightly wider than an 11-28, but for non-racing use, you will not notice the difference. If I had to pick one cassette recommendation for the typical Roadman listener, this is it.

11-34: The bailout cassette, and I mean that in the best possible way. That 34-tooth cog paired with a 34-tooth small ring gives you a 1:1 gear ratio -- one pedal revolution equals one wheel revolution. This is the gear that lets you crawl up a 15 per cent gradient at 70 RPM without blowing up. The trade-off is wider spacing across the cassette, which means slightly bigger jumps between gears in the middle range. For sportive riders, riders over 45, anyone doing proper mountain riding, or anyone who has ever had to walk a climb -- this cassette is worth the trade-off.

The Spacing Trade-Off

Every cassette has the same number of cogs (11 on most modern groupsets, 12 on the latest Shimano, SRAM, and Campagnolo). When you increase the range by adding a bigger bottom cog, the gaps between gears in the middle of the cassette get wider. On an 11-28, the jumps between gears are typically one or two teeth. On an 11-34, some jumps in the mid-range are three teeth.

What does this mean in practice? It means that when you shift gears at 30 km/h on flat ground, each shift changes your cadence by a slightly bigger amount. On an 11-28, shifting one gear might change your cadence by 4-5 RPM. On an 11-34, that same shift might change it by 6-8 RPM. For a criterium racer who needs to hold exact cadence in a peloton, that matters. For a sportive rider or a training cyclist, it rarely does.

The good news is that modern 12-speed cassettes have largely solved this problem. With an extra cog, you can run wider ranges without the spacing penalty. An 11-34 twelve-speed cassette has closer spacing in the middle than an 11-34 eleven-speed.

When to Change Your Gearing

There are three situations where your gearing is wrong and the fix is clear.

You are grinding on climbs. If your cadence regularly drops below 65 RPM on climbs -- and our cadence calculator can tell you exactly what cadence you are holding at a given speed and gear ratio -- you need a lower gear. Either a bigger cassette, a smaller chainring, or both. You should be able to hold 75-85 RPM on the steepest gradients you ride regularly. Below that, you are burning matches and stressing joints that do not recover as fast as your cardiovascular system does.

You are spinning out on descents or fast flats. If you run out of gears at 45 km/h and you want to keep pedalling, your top-end gearing is too low. This is less common, but it happens to riders on compact setups who race crits or do fast group rides. The fix is usually a semi-compact crankset or, if you are already on semi-compact, a standard.

You are cross-chaining constantly. If you spend most of your time in the big ring and the biggest cassette cog, or the small ring and the smallest cog, your gearing is not matched to your terrain. Cross-chaining wears the chain and drivetrain faster and reduces efficiency. The fix is to reassess whether your chainring sizes match the kind of riding you do.

The Case for a Bigger Cassette as You Age

Here is where it gets really interesting, and it is something I talk about a lot on the podcast because it affects the majority of our audience.

After 35, VO2max declines by roughly 7-10 per cent per decade in recreational athletes. After 45, the decline accelerates. Your maximum sustainable power drops, your power-to-weight ratio shifts, and your recovery time between hard efforts increases. These are physiological facts, not judgments. They happen to everyone.

What does this mean for gearing? It means the cassette that worked for you at 35 may be actively working against you at 45. A 39/28 lowest gear that you could grind up at 65 RPM a decade ago now drops you to 55 RPM because your threshold power is 20-30 watts lower. That low cadence puts more torque through your knees with every pedal stroke, and your tendons and cartilage are less resilient than they were.

The fix is the cheapest upgrade in cycling. Moving from an 11-28 to an 11-32 cassette costs $30-60 and takes your local bike shop about ten minutes to fit. If you have a chain tool and a cassette lockring tool, you can do it yourself.

This is not about being weaker. It is about being smart. Professional riders in Grand Tours now routinely use 11-34 cassettes on mountain stages -- riders with 6+ W/kg are choosing bigger cassettes because holding cadence is more efficient than grinding. If it is good enough for the WorldTour, it is good enough for you.

Phil Burt, the former head physiotherapist at British Cycling, has talked extensively about the relationship between cadence, gearing, and knee health in masters cyclists. The research is consistent: lower cadences at the same power output increase patellofemoral joint stress. For riders over 40, that is not a theoretical concern. It is a practical one. Swapping your cassette is joint insurance.

Cost Breakdown: What This Actually Costs

One of the best things about gearing changes is that they are absurdly cheap relative to the impact they have. Here is what you are looking at.

New cassette (11-speed or 12-speed): $30-60 for Shimano 105 or equivalent. A Shimano Ultegra cassette runs $50-80. SRAM Rival is similar. You will also need a new chain if your current one has more than 2,000 miles on it -- add $20-30 for a quality chain.

New chainrings: $30-80 per ring depending on brand and material. You can often swap just the inner ring (e.g., from a 39 to a 36 or 34) without changing the outer ring, provided the BCD matches. Shimano's four-bolt standard makes this relatively simple on current groupsets.

Labour: If your bike shop is doing the work, expect $20-40 for a cassette swap and $30-50 for chainring installation. If you are doing it yourself, a cassette lockring tool and a chain whip together cost about $15, and they last forever.

Total cost for a cassette and chainring change: Roughly $80-180 all-in, depending on component level and whether you do the work yourself.

Compare that to a wheel upgrade ($500-2,000), a power meter ($300-700), or a new groupset ($400-1,500). Gearing changes deliver a disproportionate improvement in ride quality for a fraction of the cost.

Three Real-World Scenarios

Theory is useful. Application is what matters. Here are three riders with three different needs, and the gearing setup that makes sense for each.

Scenario 1: The Sportive Rider

Profile: 48 years old, 82 kg, FTP of 220 watts (2.7 W/kg). Rides three to four times a week, does two or three sportives a year. Routes regularly include climbs of 6-12 per cent with occasional 15 per cent ramps. Primary goal is to finish comfortably, enjoy the ride, and not walk any climbs.

Current setup: Semi-compact 52/36 with 11-28 cassette (came with the bike).

Problem: Grinding at 58-62 RPM on anything above 9 per cent. Knees ache after long climbs. Cannot hold a conversation on the steep stuff because the effort level is too high to speak.

Recommended change: Swap to compact 50/34 chainrings and an 11-32 cassette. This gives a lowest gear of 34/32 (ratio 1.06) instead of the current 36/28 (ratio 1.29). On a 10 per cent gradient at 220 watts, this rider goes from grinding at 60 RPM in the 36/28 to spinning at roughly 78 RPM in the 34/32. The effort level is the same, but the load per pedal stroke drops significantly. Knees are happier, breathing is easier, and the ride is more sustainable.

Cost: About $100-130 for chainrings and cassette plus a new chain.

Scenario 2: The Flat Crit Racer

Profile: 38 years old, 72 kg, FTP of 290 watts (4.0 W/kg). Races criteriums and time trials on predominantly flat courses. Fastest riders in the field hit 55+ km/h on sprint finishes. Climbs are rare and never above 5 per cent.

Current setup: Compact 50/34 with 11-28 cassette (left over from a sportive phase).

Problem: Spinning out at 48 km/h in the 50/11 top gear. Cannot match the acceleration of riders on standard setups in sprint finishes. The 34-tooth inner ring is never used.

Recommended change: Swap to standard 53/39 chainrings and keep the 11-28 cassette, or move to a semi-compact 52/36 if the occasional lumpy road race is on the calendar. The 53/11 top gear gives a ratio of 4.82 -- enough for 55+ km/h at 90 RPM. On flat courses with no significant climbing, the higher lowest gear (39/28 = 1.39) is not a problem because the gradients never demand it.

Cost: About $60-100 for two new chainrings.

Scenario 3: The Alpine Tourist

Profile: 55 years old, 78 kg, FTP of 195 watts (2.5 W/kg). Plans a cycling holiday in the Alps or Dolomites every year. Col d'Izoard, Mont Ventoux, Stelvio -- the big ones. Routes include 20+ km climbs with gradients regularly exceeding 10 per cent and ramps up to 14-15 per cent. The goal is to ride every metre, no walking, and arrive at the top able to appreciate the view rather than lying in a ditch.

Current setup: Compact 50/34 with 11-30 cassette.

Problem: The 34/30 lowest gear (ratio 1.13) still has this rider grinding at 64 RPM on the steep ramps. Above 12 per cent, the cadence drops below 60 and the effort becomes unsustainable. Each 20 km climb finishes with burning quads and sore knees.

Recommended change: Keep the compact 50/34 and swap to an 11-34 cassette. The 34/34 lowest gear gives a 1:1 ratio -- one pedal revolution, one wheel revolution. On a 14 per cent gradient at 195 watts, this rider can hold 72 RPM instead of grinding at 56. That is the difference between finishing the climb seated and having to stand, grind, and potentially bonk.

If the rider is on a 12-speed groupset, the 11-34 cassette has close enough spacing that the middle gears are barely affected. On an 11-speed setup, there will be slightly wider jumps mid-cassette, but for this type of riding -- sustained climbing at moderate speeds -- the spacing is irrelevant. You are not racing. You are surviving, and then thriving.

Cost: About $40-60 for a new cassette and $25 for a new chain.

The Decision Framework

If you are still unsure, here is a simple framework for choosing your gearing.

Start with your chainring choice:

  • Do you race flat crits or time trials? Standard 53/39.
  • Are you a strong rider (3.5+ W/kg) doing mixed terrain? Semi-compact 52/36.
  • Everything else? Compact 50/34.

Then choose your cassette:

  • Flat terrain, no climbs above 5 per cent? 11-28.
  • Mixed terrain, moderate climbs to 10 per cent? 11-32.
  • Hilly terrain, climbs above 10 per cent, or you are over 45? 11-34.

Then check the combination. Use the gear ratio calculator and run the numbers against the steepest climb you ride regularly. Can you hold 75+ RPM at your threshold power in your lowest gear? If yes, you are sorted. If no, you need a lower gear.

That is it. The framework is not complicated. The mistake most riders make is not thinking about it at all.

One More Thing About Ego

I want to address something that stops a surprising number of riders from making the right gearing choice. There is a culture in club cycling -- thankfully fading, but still present -- that equates big gears with strength and small gears with weakness. Riders who could benefit enormously from a compact crankset or a 34-tooth cassette cog refuse to fit one because they think it signals something to the group.

Let me be really clear about this. The strongest riders in the world -- riders with VO2max values above 85 ml/kg/min, riders who can sustain 6.5 W/kg for an hour -- are choosing bigger cassettes and smaller chainrings for mountain stages. Tadej Pogacar has been spotted running a 34-tooth cassette cog. If gearing were about toughness rather than efficiency, the WorldTour peloton would still be on 53/39 with an 11-23 cassette. They are not. Because the maths does not care about ego.

Your gearing should be chosen to match your physiology, your terrain, and your goals. Nothing else. If a 50/34 crankset with an 11-34 cassette lets you ride the steepest hills in your area at a cadence that protects your joints and sustains your effort, that is the right setup. Full stop.

What to Do Next

What cassette should I use for sportives?

Is it worth changing gearing on my current bike?
Almost always yes. A new cassette costs $30-60 and takes ten minutes to fit. A chainring swap is $30-80. Together, they are the cheapest performance-relevant changes you can make. If you are regularly grinding on climbs or spinning out on flats, the gearing is working against you and the fix is simple.
Does bigger cassette mean I am weaker?
No. A bigger cassette means you can hold a productive cadence on steeper gradients, which preserves efficiency and protects your knees. Professional riders now routinely use 11-34 cassettes in Grand Tours. The idea that a big cassette is a sign of weakness is outdated.
Can I change chainrings without changing the crankset?
Usually yes, if you stay within the same bolt circle diameter (BCD). Shimano's current four-bolt standard lets you swap between compact and semi-compact rings on the same cranks. Check your crankset model first -- some older five-bolt designs have a fixed BCD that limits your options.
