  • I see this all the time: riders getting fitted at exactly the wrong moment. Either too early on a new bike before the body has settled, or five years too late after riding through pain they assumed was normal. When I had John Wakefield on the podcast, he made the point that timing matters more than the technology on the jig.
  • I've sat on Retul rigs and I've been fitted by manual fitters with nothing but a plumb line and a trained eye. The fitter matters more than the system — pay for the person, not the equipment.
  • If you're over 40 and haven't been fitted in three years, book one. I've watched my own flexibility change enough to know that positions which were fine at 35 quietly become a problem at 45.

Here's the thing nobody tells you about bike fitting: most cyclists spend money on it at the wrong time.

They walk out of the shop with a new bike, hand over another $350 for a fit, and get measured in a position their body can't sustain because they haven't ridden consistently for more than six weeks. Or they do the opposite — ride for five years on a saddle that's 15mm too high, wonder why their hamstrings scream on every climb, and assume that's just how cycling feels.

Both camps are wrong. A professional bike fit is properly valuable — but only when you actually need one. The rest of the time, a few basic checks done at home will get you closer to comfortable than most people realise.

Let me break this down properly.

When You Actually Need a Professional Fit

There are four situations where paying a fitter is worth every penny. Outside of these, you're probably fine on your own.

After an Injury

This is the single clearest case. If you've had a crash, a surgery, or a musculoskeletal issue that's changed how your body moves, your old position is no longer your right position. A knee reconstruction changes how far you can extend. A lower back disc issue alters pelvic tilt. A broken collarbone shifts your shoulder symmetry.

When I had Phil Burt on the podcast, he made this point clearly — post-injury positions need reassessing because the body compensates in ways you cannot feel. You might think you're sitting the same way, but you're subtly loading one side more, rotating your pelvis to avoid discomfort, or dropping a shoulder without realising it. A fitter with a trained eye catches these patterns in minutes.

When You Change Frames

Every bike has different geometry. Stack height, reach, head tube angle, seat tube angle — they all interact differently with your body. The position that worked on your old Tarmac will not automatically transfer to a new Aeroad, even if the sizes look similar on paper.

This is the legitimate reason for a fit with a new bike. Not the first week — give yourself a few rides to get a feel for the bike — but within the first month. A fitter can translate your old position to the new geometry and make the small adjustments that prevent problems from embedding over thousands of kilometres.

When Pain Persists Despite Self-Adjustment

If you've moved your saddle up, moved it down, moved it forward and back, changed your cleat rotation, and you still have that same nagging knee pain or numbness after two weeks of each adjustment — you've exhausted what DIY can do. Something else is going on, and it's usually an interaction between multiple contact points that you can't isolate by changing one thing at a time.

This is where a professional fitter earns their fee. They see the whole picture. They watch you pedal and notice that your hip drops on the left because your saddle is 3mm too high for your right leg but fine for your left. They see the compensatory patterns you've developed over years of riding a slightly wrong position. You can't see those patterns yourself. You can't feel them either — your body has normalised them.

When Your Body Changes with Age

Let me be really clear about this: the position you rode at 30 might not work at 45. Flexibility changes. Hip flexor range decreases. Thoracic spine mobility declines. Hamstrings tighten. These changes happen gradually — so gradually that you don't notice them week to week. But over a decade, the cumulative effect on your riding position is significant.

Masters cyclists benefit disproportionately from professional fits for exactly this reason. Joe Friel has talked about this extensively — the over-40 rider needs to account for physiological changes that simply don't affect younger riders. A 5mm saddle drop and a 10mm stem rise might be the difference between riding pain-free and spending every ride fighting your lower back.

If you're over 40 and haven't been fitted in the last three years, it's worth the appointment.

When DIY Is Perfectly Fine

Here's the good news. For the majority of comfort and performance issues, you don't need to hand over $300. You need 20 minutes, a friend with a phone, and a basic understanding of what to check.

Early in Your Riding Career

If you've been cycling for less than six months, your body is still adapting. Your core strength is building. Your hamstring flexibility is changing. Your pelvis is learning to stabilise on a saddle. Getting fitted now captures a snapshot of a body that's still in flux — and the position a fitter sets today might need changing in three months anyway.

Ride first. Let your body settle. Do the basic DIY checks outlined below. If something hurts persistently after those first six months, then book a fit.

After a Saddle or Component Swap

You've swapped your saddle for one that matches your sit bone width. Or you've changed your stem length because the reach felt too long. Or you've moved to new pedals. These are adjustable-at-home situations. You know what changed, you can measure the difference, and you can assess the result ride by ride.

The correction process is logical: change one variable, ride for a week, assess. If it's better, keep it. If it's worse, reverse it. If it's the same, the problem is elsewhere. This doesn't require motion capture.

Minor Comfort Tweaks

Your hands go numb after 90 minutes. Your neck aches on long rides. Your lower back tightens on climbs. These are common issues with common fixes, and the fixes usually involve saddle height, handlebar height, or reach — all things you can adjust with an Allen key.

The key distinction: if a single adjustment fixes the problem within a week or two of riding, you never needed a fitter. If it doesn't, you do.

What Actually Happens in a Professional Bike Fit

If you've never been through a fit, it can feel like a black box. You show up, someone measures things, moves things, and you leave. Here's what's actually happening in a good session — because understanding the process helps you understand the value.

A proper fit takes 90 minutes to three hours. Anyone who rushes through it in 30 minutes is not doing a thorough job.

The interview. A good fitter spends the first 15-20 minutes talking. Injury history. Riding goals. Weekly hours. Pain points. Flexibility limitations. This matters enormously — the right position for a time triallist chasing aerodynamics is not the right position for someone who wants to ride sportives without knee pain. A fitter who skips this and goes straight to measurements is a red flag.

The physical assessment. Off the bike, on a table or mat. They're checking hamstring flexibility, hip flexor range, spinal mobility, leg length, ankle dorsiflexion, and foot alignment. These measurements determine the boundaries of what your body can sustain. No amount of saddle adjustment overcomes limited hamstring flexibility — the fitter needs to know where your limits are before touching the bike.

The dynamic assessment. This is where you ride — either on your own bike on a trainer or on a fitting jig. The fitter watches you pedal, measures joint angles at various cadences and intensities, and makes adjustments in real time. They're looking at knee tracking, hip rock, ankle movement, shoulder symmetry, and head position. They adjust one variable at a time, ride, assess, adjust again.

The record. At the end, you should walk away with a fit sheet — exact measurements for saddle height, saddle setback, saddle tilt, handlebar reach, handlebar drop, cleat position, and crank length. This document is yours. It means you can reproduce the position on any future bike and you have a baseline to return to if something goes wrong.

A fit without a record is like a doctor's appointment without notes. Insist on it.

Retul vs GURU vs Manual: The Three Systems Compared

Walk into three different fitting studios and you might encounter three completely different systems. Here's what each one actually does — and here's where it gets really interesting — why the technology matters far less than you think.

Retul

Retul is a motion-capture system. Small wireless sensors attach to eight points on your body — ankle, knee, hip, shoulder — and track their three-dimensional movement as you pedal. The software generates real-time data on joint angles, knee tracking, and body symmetry.

The advantage is objectivity. The sensors don't lie. They measure what's happening, not what the fitter thinks is happening. And they produce a detailed before-and-after dataset that shows exactly what changed.

The limitation is that data without interpretation is just numbers. A Retul system in the hands of a mediocre fitter will produce mediocre results, because the system tells you what the angles are, not what they should be. That judgment is human.

Cost: typically $300-$450 for a full session.

GURU

GURU is a different philosophy. Instead of measuring you on your own bike, you ride a fully adjustable jig that can change saddle height, reach, setback, and bar drop in real time while you're pedalling. The fitter makes live adjustments, you feel the difference immediately, and the final numbers get transferred to your bike.

The advantage is that you experience the change before committing to it. You're not told "your saddle needs to come down 5mm" — you feel what 5mm lower does to your pedal stroke in the moment. For riders who have trouble articulating what's wrong, this feedback loop is powerful.

The limitation is that a jig bike doesn't feel like your bike. The saddle shape, handlebar width, crank length — they're approximations. And some riders move differently on an unfamiliar bike, which can skew the results.

Cost: typically $300-$400 for a full session.

Manual

A manual fitter uses a goniometer (an angle-measuring tool), a plumb line, video analysis, and their trained eye. No sensors. No jig bike. Just observation, measurement, and experience.

Here's what most people don't realise: some of the best fitters in the world work manually. Phil Burt — who fitted Chris Froome, Bradley Wiggins, and the entire British Cycling squad — relies heavily on observation and physical assessment. The technology is helpful, but it's not where the skill lives.

The advantage is that a skilled manual fitter sees things that sensors miss — compensatory patterns, subtle pelvic rotation, the way you grip the bars when you're fatiguing. They're reading your body, not your data.

The limitation is that the quality depends entirely on the individual fitter. There's no dataset to fall back on if the fitter's eye is off.

Cost: typically $200-$300 for a full session.

The Verdict

All three systems produce excellent results when operated by an experienced fitter. All three produce poor results when operated by an inexperienced one. If you're choosing between studios, choose the fitter, not the technology. Ask how many fits they've done. Ask what continuing education they pursue. Ask whether they ride themselves. The person behind the tools matters more than the tools behind the person.

The Three Adjustments That Fix 80 Per Cent of Problems

If fitting were a Pareto chart, three adjustments would dominate the left side of the graph: saddle height, saddle setback, and cleat position. Get these three right and most comfort and power issues resolve. Get any one of them wrong and no amount of bar tape, saddle choice, or chamois cream will compensate.

Saddle Height

This is the single most impactful measurement on the bike. Too high, and your hips rock, your hamstrings strain, and your knee extends past its comfortable range at the bottom of each stroke. Too low, and your quads overload, your knees flex too deeply at the top, and you lose power across the entire pedal stroke.

The margin is surprisingly thin. Andy Pruitt's research showed that a 5mm change in saddle height produces measurable differences in muscle recruitment patterns. Five millimetres. That's the width of a pencil.

Saddle Setback

Setback is how far forward or back the saddle sits relative to the bottom bracket. It determines the relationship between your knee and the pedal axle — and it has a direct effect on which muscle groups do the most work.

Too far forward loads the quads and front of the knee. Too far back loads the hamstrings and glutes disproportionately and can strain the lower back. The traditional check — a plumb line from the kneecap falling to the pedal axle at 3 o'clock — is a reasonable starting point, but it's a starting point, not a rule.

Cleat Position

Cleats control where force enters the pedal and how your foot sits during the stroke. Rotation, fore-aft position, and lateral placement all affect knee tracking, foot comfort, and hip alignment. Small errors multiply — 2 degrees of wrong rotation across 5,000 pedal strokes per hour generates significant lateral knee loading.

The detail on cleat setup deserves its own treatment — and I've written one separately — but the principle is simple: your cleats should allow your feet to sit at their natural angle without forcing them in or out.

How to Do a Basic DIY Fit at Home

You don't need a Retul system for this. You need your bike on a turbo trainer (or a flat surface with someone holding it steady), an Allen key set, a plumb line or piece of string with a weight, and a friend with a phone.

Step 1: The Heel Method for Saddle Height

This gets you in the right ballpark. Clip in or put the ball of your foot on the pedal. Pedal backwards until one leg is at the 6 o'clock position — fully extended. Now unclip and place your heel on the pedal. Your leg should be completely straight with your heel on the pedal. If your hips rock to reach it, the saddle is too high. If your knee is still bent with your heel on the pedal, the saddle is too low.

This method gets you within about 5-10mm of your ideal height. For most recreational riders, that's close enough. If you want more precision, measure the inside leg (floor to crotch) and multiply by 0.883 — that gives you the distance from the centre of the bottom bracket to the top of the saddle. It's the Hamley formula, and it's held up remarkably well over decades.

Step 2: Knee-Over-Pedal-Spindle for Setback

Sit on the bike in your normal riding position with the cranks horizontal — one foot at 3 o'clock. Have your friend hang a plumb line from the front of your kneecap. It should fall roughly over the pedal axle, give or take 10mm.

If the line falls well in front of the axle, the saddle needs to move back. Behind the axle, move forward. This isn't a law of physics — some time triallists sit well forward, some endurance riders sit further back — but it's a reliable centre point for road cycling.

Step 3: Reach Assessment

This is less precise and more about feel, but there's a useful test. Ride in your drops for five minutes. Can you hold the position without your neck cramping or your lower back screaming? Now ride on the hoods. Can you ride with a slight bend in the elbows without locking out? If your arms are straight, the reach is too long. If your elbows are deeply bent and you feel cramped, it's too short.

A mate filming you from the side gives you an objective view. Look at the angle between your upper arm and your torso. Roughly 80-90 degrees is the comfortable range for most riders.

Step 4: Film and Watch

After making adjustments, film yourself riding from the front (for knee tracking), from the side (for overall position), and from behind (for hip symmetry). Watch the footage back slowly. You'll see things you cannot feel — hip rock, head tilt, one knee diving inward, uneven pedalling.

Do this once a month if you're making changes. It takes five minutes and it's the closest you'll get to a fitter's eye without paying for one.

Red Flags: When You Need Professional Help

DIY fitting works well for most issues. But there are warning signs that mean it's time to book an appointment rather than keep adjusting on your own.

Numbness or tingling that doesn't resolve. Numbness in the hands, feet, or saddle area that persists beyond two weeks of adjustment is a nerve compression issue that needs professional assessment. Don't ride through it.

Pain that moves around. You fix the knee pain but now your lower back hurts. You fix the back and your neck starts. This musical-chairs pattern suggests a foundational position error — something is off at the base of the setup and each fix creates a new compensation elsewhere.

Asymmetric symptoms. Pain on only one side — left knee but not right, one numb hand but not the other — often points to a structural asymmetry: leg length difference, pelvic tilt, scoliosis. These need in-person assessment because the fix isn't always symmetrical adjustment.

Post-crash position changes. Even a minor crash can shift your handlebars, bend your derailleur hanger, or subtly twist your frame. If your bike doesn't feel right after a crash, it's worth getting it and you checked by someone who knows what they're looking at.

Recurring saddle sores in the same location. A saddle sore that keeps coming back in the same spot usually means the saddle is loading one point of your anatomy repeatedly. The fix is position, not cream.

How to Find a Good Fitter

The bike fitting industry is unregulated. Anyone can hang a sign that says "bike fitter." So you need to filter carefully.

Ask how many fits they've done. A fitter with 500+ fits under their belt has seen your problem before. A fitter with 50 is still learning. Experience matters more than certification, though certification is a useful baseline.

Ask if they ride. A fitter who cycles understands the sport from the inside — they know what a hip cramp feels like at hour four, they know how position changes under fatigue, they understand the difference between discomfort and pain. It's not a deal-breaker if they don't ride, but it helps.

Ask about their follow-up policy. A good fitter includes at least one follow-up session in the price. Your body adapts to position changes over six to eight weeks — what feels right on day one might need tweaking on week six. A fitter who charges full price for the follow-up is a fitter to avoid.

Look at their client base. Do they fit recreational riders, racers, triathletes, people with injuries? The more diverse their experience, the more likely they've seen your specific issue before. A fitter who only works with racers might not have the sensitivity for a 50-year-old with a dodgy hip. A fitter who only works with recreational riders might not understand race-position demands.

Get a recommendation from a local club. Riders talk. If a fitter is good, the club riders know. If they're bad, the club riders know that too. A personal recommendation from someone whose situation resembles yours is worth more than any website review.

The Bottom Line

A professional bike fit is not a luxury, but it's not a default purchase either. It's a specific tool for specific problems — and knowing when to use it saves you money and gets you to the right answer faster.

For most riders, most of the time, the DIY checks in this piece will get you to a comfortable, efficient position. When they don't — when pain persists, when something doesn't feel right despite your best adjustments, when your body has changed and the old position isn't working — that's when a fitter earns their fee.

The position you ride is the position you ride for every single pedal stroke of every single ride. It's worth getting right. Whether you get there yourself or with professional help depends entirely on your situation, not on anyone's sales pitch.
