You have done the work. You can climb your local hill in a reasonable time. Your FTP is where you want it to be, your power-to-weight is respectable, and the sportive in the Alps or Pyrenees is booked. Flights, accommodation, bike box — sorted.
And then you arrive at the foot of a col that takes 45 minutes to ride up, and within the first ten minutes you realise that nothing you have done at home has quite prepared you for this.
That is not a fitness problem. It is an experience problem. A 45-minute mountain pass at 1,800 metres altitude is a fundamentally different effort from a 10-minute local climb at 200 metres above sea level. The physiology is different, the logistics are different, the mental demands are different, and the descent on the other side is its own distinct challenge that nobody warns you about properly.
Here's the thing nobody tells you: the riders who have a terrible first experience on an Alpine pass are almost never unfit. They are underprepared for the specific demands that make mountain passes unique. Every single one of those demands is manageable if you know about it in advance.
The Altitude Factor: Why Your Power Disappears
Let me break this down, because this is where most first-timers get caught out.
At sea level, the air you breathe contains roughly 20.9% oxygen at standard atmospheric pressure. As you climb in altitude, the percentage stays the same but the atmospheric pressure drops. Less pressure means fewer oxygen molecules per breath. Your body gets less fuel per respiration, and your sustainable power output falls accordingly.
The numbers are well-established. Above 1,500 metres — roughly where many Alpine passes begin their serious climbing — your sustainable power drops by approximately 3-5% for every additional 500 metres of elevation. That compounds.
A rider who sustains 250 watts at sea level can expect roughly 240 watts at 1,500 metres. At 2,000 metres, that becomes 230-235 watts. At 2,500 metres — the summit of passes like the Col du Galibier, Col de l'Iseran, or Stelvio — it might be 215-225 watts. Same rider. Same legs. Same fitness. Fewer oxygen molecules.
What most people do: they set off at the bottom using their sea-level power targets and wonder why the effort feels harder than it should within the first few kilometres.
What actually works: ignore your power meter for the first half of the climb. Ride to perceived effort or heart rate instead. Your legs do not know what altitude you are at, but your lungs do. If the effort feels like a seven out of ten and your power reads lower than you expected, that is correct. That is the altitude doing its job.
The riders who have been to altitude camps — or who have listened to coaches like Dr Stephen Seiler talk about the physiological realities — know to expect this. Your power will come back when you descend. It is not gone; it is temporarily limited by the air pressure.
The Acclimatisation Window
If you are flying into an Alpine or Pyrenean destination for a sportive, the timing of your arrival matters more than most people realise.
Arriving the day before the event is fine. Arriving two days before is arguably the worst timing — your body has recognised the altitude change but has not begun to adapt, and you often feel worse on day two than day one. Arriving three to four days early gives you time to acclimatise partially, and rides on those preliminary days should be deliberately easy.
For a week-long cycling holiday, the good news is that you acclimatise progressively. The col you ride on day five will feel measurably easier than the same gradient at the same altitude on day one.
Temperature: The Problem Nobody Packs For Properly
Valley floors in the Alps and Pyrenees sit between 500 and 1,000 metres typically. Summits of major passes reach 1,800 to 2,800 metres. The temperature difference between the bottom and the top of a single climb can be dramatic.
The standard lapse rate for temperature in mountain environments is approximately 6.5 degrees Celsius per 1,000 metres of elevation gain. A col that starts at 800 metres and summits at 2,200 metres — a vertical gain of 1,400 metres — can see a temperature drop of around 9 degrees between the valley and the top.
Start the climb at 28 degrees in shorts and a jersey. Arrive at the summit in 19 degrees with a breeze. That does not sound catastrophic. But you are drenched in sweat, you have been working at moderate-to-hard intensity for 45 minutes, and you are about to stop pedalling.
Here's where it gets really interesting — and by interesting I mean dangerous if you get it wrong.
Your core temperature is elevated from the effort. You stop pedalling at the summit. The sweat on your jersey and shorts starts evaporating in the cooler air and wind. Your core temperature drops rapidly. Within three to four minutes, you can go from overheated to shivering. And then you point the bike downhill at 50-70 km/h into a wind chill that effectively makes the temperature feel like single digits.
What to carry:
- A packable gilet or lightweight rain jacket. In your back pocket. Every ride. Non-negotiable.
- Arm warmers that you can push down to your wrists during the climb and pull up at the summit.
- Full-finger gloves if you have space. Cold hands on a technical descent after a hard effort is a genuine safety issue, not a comfort issue.
The weight penalty of a gilet in your pocket is negligible. The consequences of not having one at the top of a col in deteriorating weather can range from a miserable 20-minute descent to genuine hypothermia risk.
Weather Changes at Altitude
Mountain weather is not like valley weather. Conditions at the summit can change within minutes. A climb that starts in sunshine can finish in cloud, rain, or even hail above 2,000 metres. Check the mountain-specific forecasts the morning of the ride — not the valley forecast, which can be entirely different. Services like Meteoblue and Mountain-Forecast give altitude-specific predictions that are far more useful than standard weather apps.
If dark clouds are building above the pass as you climb, consider what the descent will look like in rain on an unfamiliar road. There is no shame in turning around. There is considerable risk in descending a wet Alpine pass with numb hands and zero visibility in cloud.
Fuelling: The Specific Problem on 45-60 Minute Climbs
A 10-minute local climb barely requires fuelling during the effort itself. You can ride it on whatever energy you had from breakfast and maybe a bar on the approach. The intensity is high enough and the duration short enough that on-climb nutrition is not a factor.
A 45-60 minute col is a different category entirely.
The energy demands are significant. A 75 kg rider climbing at 250 watts for 45 minutes burns approximately 675 calories during the effort alone. The approach to the col, the ride that follows, the descent that demands concentration — the total energy expenditure of a day in the mountains is typically 3,000-5,000 calories.
What most people do: they start eating at the bottom of the climb, trying to fuel on the way up.
What actually works: start fuelling 20-30 minutes before you reach the base of the col. The energy from food and drink takes 15-30 minutes to become available to your muscles. If you eat a gel at the base, it is not working for you until you are already 15-20 minutes up the climb. By then, the deficit is established.
The fuelling protocol for a big col:
- 20-30 minutes before the base: one gel or a handful of chews, plus a good drink of your energy mix.
- Every 15 minutes on the climb: small sips of energy drink. Not huge gulps — small, regular sips.
- Midpoint of the climb: another gel or some chews if you can manage solid food.
- Summit: eat and drink before you descend. The descent burns minimal calories but you need energy for concentration, and the next col — if there is one — comes sooner than you think.
The other fuelling factor on mountain passes is that the effort is typically in the moderate-to-hard zone, not the all-out zone. This means your gut is under moderate stress but not shut down entirely. You can eat on a 45-minute col in a way that you cannot eat during a 10-minute maximal effort. Use that window. Small amounts, often.

Reading the Road: Gradient Signs and Gear Changes
Alpine and Pyrenean passes have roadside signs that tell you the gradient and the distance remaining to the summit. These signs appear every kilometre on most major cols, and they are one of the most useful tools available to you — if you know how to use them.
A typical sign shows three things: the current kilometre number (counting down to the summit), the average gradient for the upcoming kilometre, and sometimes the altitude.
Here is why this matters. A col does not maintain a constant gradient. The Alpe d'Huez averages 8.1% but contains sections at 10-13% and sections at 6%. The Col du Tourmalet averages 7.4% but has stretches above 10% and a flat section through the village of Super Bareges. The Stelvio's famous hairpins vary from 7% to 12% between bends.
If you know that the next kilometre is 10% and the kilometre after that is 6%, you can make two important decisions.
First, you can shift early. The panicked gear change halfway up a steep ramp — fumbling for your lowest gear while your cadence drops below 60 and your heart rate spikes — is one of the most common and most preventable mistakes on mountain passes. Shift into a comfortable gear before the gradient kicks up. If the sign says 10% is coming, drop two gears now, not when you feel the road steepening under your wheels.
Second, you can manage your effort psychologically. Knowing that a hard kilometre has an easier kilometre behind it lets you settle into the steep section without panicking. You can spend a match on a steep ramp if you know you have 30 seconds of recovery coming at the top of it.
Practical tips for reading the road:
- Count down the kilometres mentally. Knowing you have 8 km to go is more useful than guessing.
- On hairpin bends, the inside line is steeper, the outside line is shallower. On switchbacks of 8-9%, the inside can be 12-14% and the outside 5-6%. Take the wide line on steep hairpins unless traffic prevents it.
- Tunnels and snow galleries on high passes are often wet, dark, and cold. Grip changes. Remove sunglasses before you enter.
- Water fountains and streams appear on many Alpine passes. If you need to refill bottles, these are your opportunities — there is no guarantee of another one higher up.
Gearing: What You Need That You Probably Do Not Have
Let me be direct about this. If your bike has a standard compact chainset (50/34) with a cassette that stops at 28 or even 30 teeth, you will struggle on gradients above 9-10% for sustained periods at altitude. The maths does not work. At 75 RPM in a 34/28, a 75 kg rider needs roughly 280 watts to maintain a reasonable speed on a 10% gradient. At altitude, you may not have 280 watts available.
A cassette with a 34 or 36-tooth sprocket, paired with a compact front ring, gives you a bail-out gear that lets you spin at a reasonable cadence on the steep sections without grinding your knees into oblivion. Many sportive riders in the Alps use a 34/34 or even 34/36 low gear. There is no performance penalty for having a gear you do not use. There is a significant penalty for not having a gear you need.
If you are renting a bike at your destination, check the cassette range before you commit. A bike shop in the Alps will understand the question and may be able to swap a cassette for you.
The Mental Shift: From Minutes to Blocks
Your local hill takes 10 minutes. Maybe 15. You know the road, you know the gradient changes, you know where the top is. You can see the end from the beginning in most cases.
A 45-minute col is a different mental exercise. You cannot see the summit. You do not know the road. The effort is going to last three to five times longer than anything you have done in training, and the altitude is making every minute feel harder than it would at home.
Here's the thing nobody tells you about the mental side: the riders who suffer most on their first col are the ones who try to think about the whole climb at once. Forty-five minutes of sustained effort, imagined in advance, feels impossible. Ten minutes of sustained effort feels routine. The climb has not changed. The framing has.
Break the climb into 10-minute blocks. Each block is its own effort. When you finish block one, you start block two. You do not think about block four while you are in block two. The gradient sign tells you how far you have to go; the block structure tells you how to think about the next ten minutes only.
This is not a trick. It is how experienced mountain riders manage efforts that would be psychologically overwhelming if taken as a single unit. Coaches who work with sportive riders — people like Phil Cavell and Joe Beer — consistently recommend this approach for first-time col riders.
The other mental adjustment is about the riders around you. In a sportive, dozens or hundreds of people are climbing the same col. Some will be faster than you. Some will be slower. Some will pass you looking comfortable; others will pass you looking like they are about to fall off their bikes. Ignore all of them. Your pace is your pace. The col does not care about anyone else's speed. The only question that matters is: can you sustain this effort to the summit without blowing up?
If the answer is yes, the pace is correct.
When the Climb Gets Hard
There will be a moment — usually somewhere between minute 20 and minute 35 — when the climb feels properly hard. Not impossible. Not dangerous. Just hard in a way that your local hills have never been hard, because the duration has exceeded anything familiar.
This is normal. It does not mean you are unfit. It does not mean you went too hard at the bottom. It means you are experiencing the specific discomfort of sustained effort at altitude, and your brain is flagging it as unusual because it is unusual.
Keep pedalling. Keep your cadence above 70. Keep drinking. The moment passes. The last 10 minutes of a col, when you can see the summit or the gradient eases, often feel better than the middle section because the end is tangible.
The Descent: The Part Everyone Forgets to Plan For
You have climbed for 45 minutes. Your legs are fatigued. Your hands have been gripping the bars in one position for most of the climb. Your concentration has been locked onto the internal world of effort, cadence, and breathing. Your core temperature is elevated, and now you are standing at the summit in cooling air.
And now you need to descend a road you have never ridden, at speeds of 50-80 km/h, on a bike you have been grinding uphill for the best part of an hour, with hands that may be cramped from gripping the hoods.
This is where the safety conversation matters.
Stop at the summit. Two to three minutes. Not optional. Put on your gilet. Eat something — a bar, some chews, whatever you have. Drink. Shake out your hands, opening and closing your fists several times. Let your heart rate drop. Let your concentration shift from the internal effort of climbing to the external awareness of descending.
The first two minutes of the descent are the most dangerous. Your body is still in climbing mode. Your reaction times are slower than normal. Your hands may not have full grip strength. The road is unfamiliar. Take the first few kilometres slowly — well below what you could manage — until your body and brain have switched modes.
Braking on long descents. Alpine descents have long straight sections where speed builds rapidly, followed by hairpin bends that require significant deceleration. The temptation is to let the speed build and brake late for the bends. The better approach is progressive braking — gentle braking early and consistently, rather than hard braking late. Hard braking heats your rims (or discs), fatigues your hand muscles faster, and produces the feeling of diminishing braking power that scares riders on long descents.
If you are on rim brakes, be aware that carbon rims have reduced braking performance when hot. If you are on disc brakes, this is less of a concern, but overheating can still cause brake fade on very long descents.
Cornering technique on mountain hairpins. The key points:
- Brake before the corner, not in it.
- Look through the corner to where you want to go, not at the road surface directly ahead.
- Keep your outside foot at the bottom of the pedal stroke, weighting it.
- Stay in your lane. Alpine roads have traffic — cars, motorbikes, campervans, other cyclists climbing. A wide exit on a left-hand hairpin puts you in the path of oncoming vehicles.
- If a corner tightens unexpectedly, lean the bike more rather than braking mid-corner. Trail braking works for motorbikes; it is riskier on a bicycle.
Wet descents. If it has rained at the summit — or if you are descending through cloud — the road may be wet even if the valley was dry. Reduce speed dramatically. Painted road markings, manhole covers, and cattle grids become ice rinks when wet. Increase following distances. If your visibility is poor in cloud or mist, consider stopping and waiting for it to clear. Twenty minutes of patience is better than a crash on an unfamiliar wet road at altitude.
Putting It Together: A First-Timer's Col Checklist
Before you leave for a mountain cycling holiday or sportive, run through this.
The day before the ride:
- Check the mountain-specific weather forecast for your col, not the valley forecast.
- Confirm your cassette range is adequate. 34/32 minimum; 34/34 or wider is better.
- Pack your gilet or rain jacket in your back pocket. Lay it out the night before so you do not forget.
- Plan your fuelling: what are you eating before the ride, what are you carrying on the bike, and when are you eating it?
The morning of the ride:
- Eat a proper breakfast 2-3 hours before the start. Carbohydrate-heavy. This is not the day to experiment with new foods.
- Fill both bottles — one with water, one with energy drink.
- Carry at least three gels or equivalent, plus a bar for the summit.
- Arm warmers on your arms (pushed down to wrists if it is warm at the start).
- Sunglasses with clear or photochromic lenses if the summit may be in cloud.
On the approach to the col:
- Start fuelling 20-30 minutes before the base. Gel plus drink.
- Shift into a comfortable gear before the gradient kicks in. You can always shift up; panic-shifting down at low cadence risks a dropped chain.
- Set your computer to show heart rate or perceived effort, not power. Power is unreliable at altitude on an unfamiliar climb.
On the climb:
- First 10 minutes: deliberately easy. If it feels too comfortable, the pace is correct.
- Drink every 10-15 minutes. Small sips.
- Read the gradient signs. Anticipate steep sections. Shift early.
- Block the climb mentally into 10-minute segments. Focus on the current block.
- If you need to stand, do it for 15-20 seconds at a time, then sit back down.
At the summit:
- Stop. Two to three minutes minimum.
- Gilet on. Arm warmers up. Gloves on if you have them.
- Eat and drink.
- Shake out your hands. Roll your shoulders. Let your heart rate come down.
On the descent:
- First 2 km: deliberately slow. Let your body switch modes.
- Brake early and progressively, not late and hard.
- Stay in your lane on every corner.
- If the road is wet or visibility is poor, halve your speed.
The Good News
Mountain passes are one of the best things you can do on a bike. The landscapes are extraordinary. The sense of achievement at the summit is genuine and earned. The descents — when ridden safely — are some of the finest roads in Europe.
The riders who have a bad first experience almost always had an information problem, not a fitness problem. They did not know about the altitude effect on power. They did not carry a gilet. They started too fast because they used sea-level pacing. They panicked on a steep section because they did not read the gradient signs. They descended cold, scared, and gripping the brakes because nobody told them to stop at the top and regroup.
Every one of those problems is fixable. And you can go and fix them this week, before you even get on the plane.
