  • I've bought second-hand bikes that were barely ridden — two years old, original tyres still with the moulding nibs — and I've nearly been burned by a crashed frame with a fresh respray. The best value in cycling sits in someone's garage right now. You just need to know what to look for.
  • I bring a chain checker to every viewing and I'd recommend you do the same. Chain wear is the single most revealing indicator of how well a bike has been maintained. If it reads above 0.75, the neglect runs deeper than the chain.
  • Budget an extra ten to fifteen per cent on top of the purchase price for immediate maintenance — new bar tape, fresh cables, a chain, brake pads, and tyres. I've done this on every used bike I've bought, and it brings them to as-new condition for a fraction of the retail price.

Here is a thing nobody tells you about the second-hand bike market: the best deals are not hidden. They are sitting in garages right now, attached to turbo trainers that have not been touched since February, owned by people who bought them during a fitness resolution that lasted exactly as long as the first week of bad weather. Two years old. Fewer than 500 kilometres on them. Original tyres still have the moulding nibs.

That is the good news. The bad news is that for every garage find, there is a crashed frame with a fresh respray, a stolen bike priced to move before the owner notices it is gone, or a listing that says "light use" when the chain has more stretch than a yoga class. Buying second-hand is the single best way to get into cycling without paying the new-bike premium — but only if you know what you are looking at.

I have bought and sold enough used bikes to have been burned exactly once. That was enough. Everything in this guide comes from that education, from conversations with frame builders and mechanics in the Roadman community, and from watching people in the group navigate the same decisions month after month.

Let me break this down.

Why Second-Hand Makes Financial Sense

New bikes depreciate the moment they leave the shop. Not gradually — steeply. A $4,000 carbon road bike loses 30-40% of its value in the first twelve months, even if it is ridden gently and stored properly. By year two, it has lost 40-60%. By year three or four, it has stabilised at roughly 35-45% of its original retail price, depending on condition and spec.

Here is where it gets really interesting. The frame itself does not degrade on that timeline. A carbon frame from 2023 is structurally identical to the day it was built, assuming it has not been crashed. An aluminium frame from the same year has barely begun its fatigue life. The depreciation is driven by model cycles, new groupset releases, and the simple fact that last year's bike is no longer this year's bike. The engineering has not changed. The marketing has.

The sweet spot for buying is that 2-4 year window. The original owner has absorbed the steepest depreciation. The components still have plenty of life. Replacement parts are readily available. And the technology gap between a 2023 bike and a 2026 bike, for most riders, is marginal at best. You might miss electronic shifting if the older bike has mechanical. You might get a slightly heavier wheelset. But you will not notice a meaningful performance difference on the road — and you will have saved $1,500-2,500 on a bike that rides identically.

For masters cyclists especially — riders in their late thirties to fifties who want a capable bike for training, sportives, and group rides — second-hand is often the smarter play than buying new at a lower spec. A used Ultegra bike at $1,800 will outperform a new Tiagra bike at the same price. Every time.

Where to Buy: Platforms Compared

Not all second-hand markets are equal, and your choice of platform should match your mechanical confidence.

Facebook Marketplace

The biggest pool of bikes and the widest range of prices. Also the Wild West. No buyer protection, no verification, no returns. You will find genuine bargains here — motivated sellers, people moving house, partners issuing ultimatums — but you will also find misrepresented bikes, incorrect sizing claims, and the occasional stolen frame.

The advantage is price. Marketplace sellers are not paying platform fees, so they price lower. The disadvantage is that you are entirely on your own. Bring your own knowledge, bring a mate who knows bikes, and never send money before seeing the bike in person.

eBay

Better protection than Marketplace — eBay's money-back guarantee covers items that arrive not as described. Auction format can produce genuine bargains on bikes with poor listing photos or bad titles (misspelled brand names are your friend). Buy It Now listings tend to be priced closer to fair market value.

The downside: you often cannot test-ride before buying, shipping adds $100-200 and introduces damage risk, and returns are awkward with a large item. Best for riders who are confident assessing a bike from detailed photos and can collect in person.

Specialist Cycling Resale Platforms

The Pro's Closet in the US and platforms like Re-Cycle in the UK offer certified pre-owned bikes with professional inspections, short warranties, and return policies. You pay a 15-25% premium over private sale prices for this service. For a rider who is not mechanically confident, that premium is well worth it — it is essentially insurance against buying someone else's problem.

These platforms also handle the sizing question better than private sellers. They provide detailed geometry data, component specifications, and often include professional photos that show actual condition rather than a blurry phone snap in a dimly lit shed.

Local Bike Shops

Many independent shops take trade-ins and sell refurbished used bikes. The selection is smaller, but the bikes have typically been through a mechanical check. You get to test-ride, ask questions, and in many cases get a short warranty. Pricing tends to be the highest of all channels, but the convenience and peace of mind are real — especially for a first or second bike where you are still learning what to look for.

The Right Choice

If you can strip a bike to the frame and rebuild it confidently: Marketplace or eBay. You will find the best prices and you have the skills to assess what you are buying.

If you know the basics but are not a mechanic: eBay with buyer protection or a specialist platform. The premium pays for the inspection you cannot do yourself.

If you are new to cycling and buying your first used bike: a specialist platform or a local shop. Pay more, sleep better.

Sizing From a Listing

This is where people get burned most often, and it has nothing to do with the bike's condition. A perfectly maintained bike in the wrong size is a bad purchase. Full stop.

Here is the thing nobody tells you about frame sizes: the number on the frame — 54, 56, 58 — means different things from different manufacturers. A 56 from Canyon does not fit the same as a 56 from Specialized, which does not fit the same as a 56 from Giant. The numbers refer to different measurements on different frames, and the only way to compare is through stack and reach.

Stack is the vertical distance from the bottom bracket centre to the top of the head tube. It tells you how tall the front end of the bike is relative to the pedals.

Reach is the horizontal distance from the bottom bracket centre to the top of the head tube. It tells you how far forward you need to stretch.

These two numbers, together, define how a bike positions you. If you already have a bike that fits, measure its stack and reach (every manufacturer publishes geometry charts — just find yours) and compare them to the bike you are considering. Within 5-10 mm on either dimension is manageable with stem and spacer adjustments. Beyond that, you are fighting the frame.

If you do not have a reference bike, you need to test-ride. No exceptions. A frame that is one size too small puts too much weight on your hands, loads your lower back, and cramps your hip flexors at the top of the pedal stroke. A frame that is one size too large stretches you out, locks your elbows, and forces your neck into extension to see the road. Neither is fixable with stem swaps or saddle adjustments — those are fine-tuning tools, not size-correction tools.

When assessing a listing remotely, look for: the saddle position relative to the seat tube (excessive setback or a fully forward saddle suggests the seller was compensating for wrong reach), the amount of spacers under the stem (a tall stack of spacers might mean the rider needed more height than the frame naturally provides), and the stem length (anything shorter than 80 mm or longer than 120 mm is a sign someone has been fighting the fit).

Frame Inspection by Material

Different frame materials fail in different ways. Knowing what to look for depends on what you are looking at.

Carbon Fibre

Carbon does not fatigue like metal. A ten-year-old carbon frame that has never been crashed is structurally as sound as a new one. But carbon fails acutely — from impacts — and the damage is not always visible. This makes inspection critical.

Visual check under strong light. Look for paint cracks, chips that extend into the carbon weave below, clear coat bubbling, and any asymmetry in the frame. Pay particular attention to the down tube (impact zone in frontal collisions), the head tube junction (the most stressed area of the frame), the bottom bracket shell (where pedalling forces concentrate), the chainstays (vulnerable to chain slap and rear-end impacts), and the seat tube around the seat post clamp.

The tap test. Use a coin or the back of a screwdriver. Tap the frame systematically along each tube, listening for a clear, ringing tone. That is healthy carbon. A dull thud or a flat sound indicates potential delamination — the layers of carbon have separated, and the tube has lost structural integrity at that point. The tap test is not perfect — it misses some damage and can give false positives on areas with different wall thickness — but it is the best field test available.

The squeeze test. Press firmly with your thumb on the tubes around the bottom bracket, head tube, and chainstay junctions. Healthy carbon does not flex under thumb pressure. If you feel any give, walk away.

Documentation. Ask for proof of purchase, warranty registration, and service history. A carbon frame with no paperwork and a suspiciously fresh paint job is a red flag. Warranty transfers vary by manufacturer — some allow it, some do not — and knowing the bike's history matters.

If you have any doubt, a professional ultrasound inspection costs $100-200 and gives a definitive answer. That is cheap insurance on a frame worth $2,000 or more.

Aluminium

Aluminium frames are more straightforward to inspect, but they are not immune to problems. Aluminium fatigues — every stress cycle weakens it slightly — and it cannot be repaired the way steel or carbon can.

Dents. Small surface dents on tubes are usually cosmetic. A dent on the down tube or top tube that you can feel with your finger — that has actual depth — is structural. The tube wall has been compromised and the frame is done.

Cracks at welds. Run your finger along every weld joint: head tube to top tube, head tube to down tube, seat tube to top tube, bottom bracket shell to down tube, bottom bracket shell to seat tube, chainstay and seatstay junctions. Feel for cracks. Aluminium cracks propagate — a small crack at a weld today is a failure next month.

Straightness. Stand behind the bike, sight down the seat tube, and check that the rear wheel sits centred in the frame. Do the same from the front. Misalignment means the frame has been bent — likely from a crash — and an aluminium frame that has been straightened is a liability.

Titanium

Titanium is the material that ages most gracefully. It does not corrode, it does not fatigue meaningfully within a rider's lifetime, and it absorbs road vibration beautifully. If you find a second-hand titanium frame in good condition, it is almost certainly worth buying.

Check for: cracks at the welds (rare but possible, especially on cheaper frames with less skilled welding), dents on the tubes (titanium dents rather than cracking under impact), and any signs of corrosion at the interface between titanium and dissimilar metals (the seat post clamp, bottom bracket shell, and headset cups).

Steel

Like titanium, steel ages well and can be repaired. Check for: rust, especially inside the tubes (look through the seat tube with a torch), cracks at the lugs or welds, and any bowing or bending that suggests the frame has been stressed beyond its limits. Surface rust is cosmetic. Rust that has pitted the tube wall or weakened a joint is terminal.

Steel frames hold their value surprisingly well on the used market, particularly hand-built frames from builders like Ritchey, Cotic, or Condor. A well-maintained steel frame from fifteen years ago is still a superb ride.

Component Wear Assessment

The frame is only part of the story. Components wear, and worn components cost money to replace. Here is what to check and what each finding tells you about the bike's history.

Chain

The single most revealing check you can do. A chain checker — a small tool that costs $10 — measures chain stretch, which indicates wear. Here is the scale:

  • Below 0.5%: The chain has been well maintained. Replace it as preventive maintenance and you are good.
  • 0.5% to 0.75%: The chain needs replacing but has not yet damaged the cassette or chainrings. Replace the chain and inspect the cassette teeth.
  • Above 0.75%: The chain has been neglected and has been wearing the cassette and chainrings with it. Budget for a new chain, cassette, and potentially new chainrings — $200-400 in parts.
  • Above 1.0%: This drivetrain has been ridden into the ground. The chain, cassette, and chainrings all need replacing. Factor $300-500 into your purchase price.

A chain at 0.75% or above tells you something about the owner, too. If they did not replace a $30 chain on time, they probably did not stay on top of other maintenance either.

Cassette

Look at the teeth in profile. New teeth are symmetrical — flat or slightly rounded on top. Worn teeth develop a shark-fin profile, leaning in the direction of chain travel. If the teeth look hooked or pointed, the cassette needs replacing. If the teeth are severely worn, the chainrings are likely in the same condition.

Chainrings

Same visual check as the cassette. Shark-finned teeth, visible gaps between the chain and the chainring teeth, or teeth that have worn thin all indicate replacement is needed. Chainrings last longer than cassettes — a set of chainrings might outlast two or three chains if the chain is replaced on time — but neglected ones add $80-150 to your cost.

Brake Pads and Rotors

For rim brakes: check the wear indicators on the pads. If the grooves are gone, the pads need replacing — about $20. Also check the brake tracks on the rims for concavity. Run your finger across the braking surface. It should be flat. If it is concave — dished inward — the rim has been worn past its safe limit and the wheel needs replacing.

For disc brakes: check pad thickness (minimum 1 mm of material remaining), rotor thickness (minimum thickness is stamped on the rotor — usually 1.5 mm), and whether the rotor is warped (spin the wheel and watch for the rotor wobbling between the pads).

Tyres

Cracking in the sidewalls, flat spots on the tread, exposed casing fabric, or any bulges mean immediate replacement. Tyres are $50-80 each for decent rubber, and they are a safety item — do not ride on compromised tyres regardless of what the seller says about them "still having life left."

Bearings

Lift the front wheel off the ground and turn the handlebars. They should move smoothly with no notchiness or resistance. Notchy headset bearings cost $30-60 to replace.

Spin the wheels. They should rotate freely with no grinding sounds. Grab each wheel and rock it side to side — any play in the hub indicates the bearings need attention. Hub service is $50-100; hub replacement is $150-300 per wheel.

Remove the chain from the chainring, hold one crank arm, and try to rock it side to side. Play indicates worn bottom bracket bearings — $30-80 for the part, plus labour if you cannot do it yourself.

Red Flags That Should Make You Walk Away

Some situations are not negotiable. If any of these apply, do not buy the bike, regardless of price.

The seller will not let you test-ride. No legitimate seller refuses a test ride with reasonable precautions (holding cash or ID as collateral). Refusal means they know something they are not telling you.

Paint that does not match. Overspray, a slightly different shade on one section of the frame, clear coat that bubbles or flakes in patches — these indicate a respray, and resprays happen for one reason: to hide damage. This applies to carbon, aluminium, and steel frames equally.

Pricing that is too good. A 2024 Specialized Tarmac SL7 listed at $1,200 when comparable bikes sell for $3,000 is not a bargain. It is either stolen, damaged, or both. Check the serial number against stolen bike registries (BikeIndex, 529 Garage) and ask for proof of purchase.

No serial number. Every manufacturer stamps a serial number on the frame, typically on the underside of the bottom bracket shell. If it has been filed off or is not there, the bike is almost certainly stolen. Walk away and report it.

Crash damage that the seller minimises. "It just fell over in the garage" is the most common lie in used bike sales. If there is evidence of impact — scuffed bar tape on one side, a scratched lever, road rash on the saddle — the bike went down, and it went down harder than a gentle garage topple. This does not mean the bike is unsalvageable. It means the frame needs thorough inspection, and the seller's credibility is already compromised.

Electronic groupset with no charger or documentation. SRAM AXS and Shimano Di2 systems are expensive to replace if components are faulty. Ask to shift through every gear on both derailleurs. Check that the battery charges and holds charge. If the seller cannot produce the charger, factor $50-100 for a replacement — and wonder what else is missing.

Fair Pricing: What Bikes Are Actually Worth

Second-hand bike pricing is not as opaque as it seems. Here is a rough framework that holds across most of the market.

0-1 year old, excellent condition: 65-75% of original retail. The seller is eating the new-bike premium, but the bike is essentially unused.

1-2 years old, good condition: 50-65% of original retail. This is where most of the reasonable deals live.

2-4 years old, good condition: 35-50% of original retail. The sweet spot for value. Technology has not moved enough to matter, but depreciation has done its work.

4+ years old, any condition: Pricing gets individual. The brand, groupset, condition, and availability of replacement parts all matter. Some bikes hold value remarkably well (titanium, high-end steel, limited editions). Others fall off a cliff once replacement parts become scarce.

Condition adjustments:

  • Worn chain and cassette: deduct $100-200
  • Tyres need replacing: deduct $100-160
  • Wheels need truing or bearings: deduct $100-300
  • Cosmetic damage (scratches, chips, cable rub): deduct 5-10%
  • Carbon frame with no documentation: deduct 15-20% (you are accepting risk)

When you know the original retail price and the bike's age, you have a starting point. Adjust for condition. Compare to what similar bikes are actually selling for — not what they are listed at — on the same platform. Listed prices are aspirational. Sold prices are the market.

The Test Ride Checklist

You have assessed the listing, the photos check out, the price is fair, and you are standing in front of the bike. Here is what to do in the next thirty minutes.

Before you ride:

  • Check the frame at every stress point (see the inspection section above)
  • Check the chain with a chain checker if you brought one
  • Spin both wheels — true, no rubbing, no grinding
  • Squeeze both brake levers — firm engagement, no spongy feel
  • Shift through every gear on both derailleurs while turning the cranks by hand

On the ride:

  • Ride on the hoods, in the drops, and on the tops. Does the reach feel right? Can you hold each position comfortably?
  • Shift under load on a climb. Gears should engage cleanly without skipping, hesitation, or ghost shifts.
  • Brake on a descent. Controlled, progressive, no pulsing or vibration.
  • Listen. Creaking from the bottom bracket, clicking from the headset, ticking from the wheels — all indicate bearing issues or loose components.
  • Sprint briefly out of the saddle. The frame should feel solid, not flexing laterally. The drivetrain should not skip under peak load.
  • Ride no-handed briefly (on a safe, flat road). The bike should track straight without pulling to one side. A pull indicates a bent frame or misaligned wheels.

If anything fails these checks, you have two options: negotiate a lower price that accounts for the repair cost, or walk away. There is always another bike.

Post-Purchase: The Refresh Budget

You have bought the bike. It passed the checks, the price was fair, and you are bringing it home. Before you ride it properly, budget for a refresh that brings everything to a known state.

Always replace regardless of condition:

  • Bar tape — $20-40. You do not know where those hands have been.
  • Brake pads — $15-30. Safety item, not worth testing the limits of someone else's pads.

Replace if needed (based on your inspection):

  • Chain — $25-40
  • Cassette — $40-100
  • Tyres — $100-160 for a pair of decent rubber
  • Cables and housing — $30-50 in parts (or $80-120 at a shop). Fresh cables transform the shifting and braking feel.

Consider:

  • Headset bearings — $30-60 if notchy
  • Bottom bracket — $30-80 if there is play
  • A professional service — $80-150 at a bike shop for a full strip, clean, and rebuild

Total refresh budget: $150-300 for the basics, up to $500 if the bike needs more extensive work. Factor this into your purchase price negotiation. If the seller wants $1,500 and you know the bike needs $300 in immediate work, the real price is $1,800 — and you should negotiate accordingly.

The goal is to start with a bike in a known mechanical state. No mysteries, no inherited maintenance debt, no surprises on the first descent. A used bike that has been properly refreshed rides as well as a new one. Sometimes better, because you have spent the savings on higher-spec components than you could have afforded new.


Buying second-hand is the smartest way to get a good bike without paying the new-bike premium — but only if you do the homework. Check the frame, check the chain, check the fit, and walk away from anything that does not add up. The right bike is out there. It is sitting in someone's garage right now, barely ridden, waiting for a buyer who knows what to look for.
